Very low conversion rates or low article volume relative to investment can push payback well beyond two years. The most common scenario: a company spending $5,000 per month but publishing only 1 or 2 articles monthly with a low-traffic keyword strategy. The calculator will surface this as a 36-month-plus scenario, which is useful information. It usually points to a volume problem (not enough articles) or a targeting problem (wrong keywords). The fix is not to spend less, but to get more output per dollar or to target queries with a clearer path to pipeline.
Start with 1%. This is a reasonable mid-point for B2B SaaS organic visitors converting to demo requests from content-driven traffic. If your existing content already converts at a known rate, use that number. If most of your content is top-of-funnel awareness content, 0.5% is more realistic. If most of it is high-intent comparison or alternatives content, 2% may apply. The calculator lets you test different assumptions, so run it at both ends of the range you are considering.
The model is built around organic search traffic and conversion to demo requests. AI search traffic (from Perplexity, ChatGPT, etc.) is not tracked separately in most analytics setups today, so it is not included as a distinct variable. In practice, content that ranks well in traditional search tends to also get cited in AI responses. If your GEO strategy is strong, the actual pipeline influenced by your content is likely higher than what the calculator shows.
Run the calculator with your current monthly spend and what you expect from a realistic content program for your stage. Then run it with a reduced spend scenario to show what happens to the payback timeline if budget gets cut. The most persuasive version of this for a board is: here is our current trajectory at current spend, here is month 12 pipeline, and here is the cost per demo compared to what we spend on paid acquisition. If paid demo costs are $800 and content demo costs trend toward $200 by month 18, that comparison carries most of the argument.
